Most employees use AI to protect their job, not to grow the business, and that is not their fault. It is what happens when nobody designs how they were supposed to use it in the first place.
Why do leaders think their people are ready when they are not?
Because the leader has usually had their own AI epiphany, in their own role, on their own timeline, and quietly assumes everyone else is somewhere close behind. They are not. An epiphany in the boardroom does not transmit itself down the org chart. It has to be designed and handed down deliberately, or it never arrives at all.
What happens when it is left to chance?
People learn AI defensively. They use it to answer the questions they are already being asked, faster, so they look efficient and safe. That is not nothing, but it is not what moves a business forward either. It is AI used for job security, dressed up as AI adoption.
What does it look like when someone is actually using AI well?
There is one tell. An employee optimizing for safety answers the question they were given. An employee actually using AI to think differently about the business says something closer to: you are not asking me the right question. That single sentence is the entire difference between AI as a performance and AI as a genuine capability shift, and it almost never happens by accident.
So what is actually the leader’s job here?
Not to wait and hope people figure it out well. It is to have gone through the shift themselves first, in enough depth to understand what “well” even looks like in that specific business, and then to design how the rest of the organization gets introduced to it, deliberately, rather than left to learn it sideways from whatever makes them look good this quarter.
Have you actually designed how your people learn AI, or have you left it to whatever keeps them looking safe? The same gap shows up at the project level, not just the individual one, and it usually starts with the same missing discipline.
If you are leading your organization through this, this is the kind of work I do with a limited number of senior leaders each quarter. → https://anglero.com/the-reset/
